Understanding Why Six Sigma Works

There are so many people out there who are Six Sigma skeptics. These people see, hear, and read articles and testimonials all the time about the 6 Sigma methodology and the ways in which it benefits all businesses large and small. The reasons they are skeptical usually lie in the few bad stories that are out there about Six Sigma failures, like those that surround the Home Depot.

light bulb Now, just because 6 Sigma doesn't work for every company doesn't mean that there is an inherient flaw with the system. After all, the training across the board is the same and therefore as long as the training and certification programs are consistent then the results should be the same. The differences in the programs lie usually ways in which the program is implemented within the companies themselves.

One of the biggest consistency problems with Six Sigma lies in the ways in which the variety of different companies tend to implement Six Sigma and this is one of the biggest problems that plagued the Home Depot with Six Sigma. Former CEO Robert Nardelli became so focused on Six Sigma that he allowed it to cloud and over-take the good common sense that is needed in business management.

And the same was true with 3M and the problems that they encountered with Six Sigma as well. In 3M, profits began to soar but then plummeted because once again this company was so focused on Six Sigma that they forgot the essential principles of business in general.

While these are some examples of Six Sigma failures, they are also examples of companies that took 6 Sigma too far and allowed it to overcome their business. It should also be noted that while both companies did away with their CEO's in the end, they both did hang onto Six Sigma and found that with a few changes that they were able to attain Six Sigma success without a problem. After all, sometimes it is not the management system that is the problem but the ways in which those in charge try to use it exclusively and without good judgment that tends to cause the problems.

Six Sigma Then And Now

So many companies have hopped on board because they know that Six Sigma can help to bring about the changes they desire for their company, yet there is an entire group of other companies that really know very little about Six Sigma and think that it is just an antiquated way to manage your business. Because Six Sigma is an approach that has stood the test of time in no way means that it is out of date or irrelevant in today’s business world. Many think that the changes in the world have made 6 Sigma a thing of the past but perhaps the most wonderful thing about this management program is that it offers a great deal to companies from all different industries and can be adapted to fit any business and is consistently proving itself more and more effective over time.

6 sigma belts Six Sigma was developed out of all the incredible aspects of the many management techniques that were available back in the 1980’s but it is a program that was well ahead of its time and many companies steered clear of the Six Sigma approach assuming that just because their businesses were very profitable at the time that a change was not necessary. Fortunately for the business world the Motorola Corporation was thinking well ahead of the curve, realizing that within just a few short years they were probably going to need some innovative ways to improve their business and thus setting the wheels in motion for staff members including Bill Smith, the developer of 6 Sigma.

The Six Sigma program is one that began in manufacturing and has expanded itself to health care and customer service as well as to taking both a lean and a green approach to big business. For the most part there are many different ways that this management process can be used to help increase the success of many businesses across the board. It is incredible to think that this program has been around for the past 4 decades but it has and has continued to grow in popularity in the business world during that period of time. It is interesting to see how something so antiquated is just what most companies are looking for in the current economy.

Just because something has stood the test of time doesn’t mean that it is no longer relevant. As a matter of fact, 6 Sigma is extremely relevant in the current marketplace and is excelling due to this fact.

Becoming Black Belt Certified

Being able to make the most of Six Sigma essentially means starting with the basics to gain a better understanding of exactly what 6 Sigma can do. So many people are of the mindset that Six Sigma is a methodology that can only fit into a manufacturing scenario and while this may have been true back in the 80’s, nothing can be further from the truth today. As a matter of fact Six Sigma has proven itself so effective that it has been adapted and changed to fit a broader scope of businesses from those in the health care industry to those in customer service based industries.

six sigma process Perhaps the changes that Six Sigma has seen stem from the effectiveness of the program itself and its ability to produce significant, long term, measurable results. Any company that wants to use 6 Sigma can pretty much find a training and certification course in their area and can get their employees trained and ready to go in no time.

It is important that both companies and individuals take this type of certification seriously because it is through correct training and implementation that a company can attain the high level of results that they are looking for. Six Sigma is not unique in the concepts and ideas that it brings to the table but instead works tried and true concepts together in such a fashion that outstanding results are inevitable.

Six Sigma is highly effective because it provides a balance in industry allowing companies to equate a good customer experience with a successful company. When it comes to big business there is no better way to be successful then with happy customers who are not only willing to stick by your company but to talk it up to others and hence your business grows.

Business managers and owners stand their greatest chance of growing and developing a successful business very simply by taking a Black Belt Certification class. Even in a companies where Six Sigma is not the primary management technique, managers and owners can still greatly benefit from the business management techniques and skills that they can acquire by taking a 6 Sigma certification course. Understanding the principles of managing a successful business will help managers to make the businesses they are in more successful and this training is something that every good manager wants to have in their bag of tricks.

Are You Ready For Six Sigma?

Do you have a business infrastructure that is lacking in attaining common goals? Is management being directed by fact or emotion? Do you have readily available information and data to address these following fundamental tools for success?

  • a. What do your customers think of your business or organization relative to quality and customer service?
  • b. Is there an accurate tracking system in place to resolve logistical and technical issues?
  • c. Are we the best at what we do?

Six Sigma is one of the most powerful tools in performance problem solving methodology available to both businesses and organizations.

The general perception of Six Sigma is that of a complex system that generates reams of paperwork. Management’s reaction is a “why bother” attitude. We need to get past that belief and wrap our thoughts around the fact that Six Sigma is easy to understand and straightforward to implement. Business success does not manifest itself by radically changing your business model, but through incremental improvements to allow the business to adapt and grow.

In the best possible terms, Six Sigma is about applying structured, analytical methods to improve any aspect of your business, organization, or processes. The question is, are you ready to establish and implement Six Sigma, and the potential for overall improvement, into your operation methods.

Rule #1

Throughout the organization, there must be a commonality of goals, a strategic action plan, knowledge, and understanding that for Six Sigma to be successfully implemented there will be a need for allocated resources, and an unwavering management commitment to Six Sigma implementation.

Rule#2

There must be in place a business philosophy focused on continuous improvement of key processes using process analysis to achieve operational excellence.

Rule #3

Define the Six Sigma metrics to be used with these targeted goals in mind.

  • a. Continuously lower costs.
  • b. Grow revenue.
  • c. Improve customer satisfaction.
  • d. Increase capacity and capability.
  • e. Reduce defects and errors.

The Six Sigma approach is not for those without complete commitment and preparation. As the Six Sigma system matures in your organization, you will have an aggressive advantage to establish ambitious goals, promote accountability, implement process improvements, while continually improving the business. The eventual goal of Six Sigma is to improve the overall business operating structure while also implementing systems that enable the business to adjust, evolve, and remain competitive.

What The Industry Leaders Have To Say About Six Sigma

When it comes to Six Sigma most people want to know does it really work and the answer of course is yes. But taking the word of those teaching the process can be a little disheartening and most want some sort of reassurance that this process is going to not only help them build a stronger company but that it is going to show them significant results in their bottom line as well.

six sigma The good news is that many companies have used Six Sigma and have achieved incredible results not only over time but within a very short period of time following implementation. 6 Sigma has been around for decades which has allowed for it to not only be tested in a variety of different industries and businesses but also to allow for it to be tweaked along the way helping to further insure its success across the board. In the end, it is Six Sigma that will shine above just about any other management process that you will come across.

Six Sigma success has been experienced by a variety of major companies worldwide over the past several decades. Large business leaders such as General Electric and Honeywell have been achieving success since they first decided to implement the system into their business structure and there have been other companies that have found success with Six Sigma. Companies such as Textron, Dupont, and Bank of America have also implemented 6 Sigma. As a matter of fact 82 of the top 100 companies in the United States are using it right now.

Even in a case like with the Home Depot where there were some concerns about what was occurring and their customer satisfaction rating was going down during a period of time when they were using Six Sigma it really turned out that it was not the process that was to blame but the inefficiency of the company to implement it properly. Now under a new CEO the Home Depot is beginning to attain the type of results they should have been attaining all along.

Overall, 6 sigma is so powerful very simply because it works. It works for large businesses and for small ones and it works to improve the quality of the business as well as the bottom line. When so many top companies are using Six Sigma to incredible success there definitely must be something to it.

Moving Forward with Six Sigma

Once an organization gets past the initial employee resistance to implementing Six Sigma processes, the actual work of defining the company's strategic direction, measuring key statistical information, analyzing that data, identifying improvement opportunities and controlling the process to avoid future concerns begins. It often is at this moment, when the organization seems to be proceeding full steam ahead and benefits are starting to become apparent, that the largest hurdle appears. Simply stated, it can be difficult to maintain a committed, organizational focus on Six Sigma.

Six Sigma is not a one-time process. It is a continuous improvement process - with the emphasis on 'continuous'. Long-term results can only be seen with long-term effort. The best way to implement a Six Sigma program that endures is to place the control in the hands of the front-line employees whose work is most influenced by the quality assessments and improvements. Too often, management is caught up in collecting, measuring and analyzing data to drive change, without considering the employees that the change will affect. Change is scary - and scared employees are not in the frame of mind to make a personal investment in the Six Sigma concept.

The key to organizational buy in is to be sure the front-line employees understand why the data is being collected, what the data actually means to them and how that data (and the changes driven by the results) will affect the processes and procedures that define their work day. This can be accomplished through company-wide training, to include an understanding of the Six Sigma process, an overview of what the company hopes to achieve by implementing Six Sigma and tutoring on how to decipher the data that is being collected. If Six Sigma data is posted in an accessible area - and employees understand what the data means to them - the employees will have more reasons to make a personal investment in both the process itself and in driving results.

Six Sigma Terms

Six Sigma grew out of the problems the cell phone company Motorola was experiencing during the early 1980s. A quantitative research and quality control program, Six Sigma attempts to quantify the occurrence and prevention of product defects. Everything depends on how the term 'defect' is defined. Within Six Sigma, a defect occurs when a product fails to satisfy or meet customer expectations, even in seemingly insignificant ways. Defects are anathema to a company that adopts the Six Sigma philosophy and methodology.

six sigma terms When defects occur, Six Sigma traces them back to opportunities. An opportunity is the total number of chances for a defect to occur during a particular step of the production process. The opportunity is measured by taking three factors into account. The number of defects that occur on a single part of a product, the number of places on that part where a defect could occur and the number of steps in the production process that could cause a defect are all carefully measured.

Multiplying them together yields the total number of opportunities for a defect to occur. Six Sigma measures product quality by measuring defects per number of opportunities. The relative quality of a product is divided into abstract levels denoted by the Greek letter sigma. The highest level is six sigma, which gives the methodology its name, Six Sigma. The six sigma level is achieved when a product exhibits only 3.4 defects per million opportunities.

The level of six sigma, defect and opportunity are the basic terms of this program. They encapsulate the entirety of the Six Sigma philosophy and point in the direction of achieving the goal of level six sigma quality. Six Sigma, like all bodies of knowledge, must be taught to employees and managers. Six Sigma introduces terms to organize teachers and practitioners of Six Sigma into a distinct hierarchy: Black Belt, Green Belt and Yellow Belt.

Black Belts are team leaders. They organize and direct teams of Green and Yellow Belts. Green Belts are trained to solve the majority of problems that arise with Six Sigma. Green Belts handle most projects; Black Belts are only called in for complex projects. Yellow Belts represent everyone else on a team that is not a Green Belt. Green Belts work with Yellow Belts to accomplish Six Sigma goals.

Six sigma marketing

Originally developed to improve quality for manufacturing companies, Six Sigma has begun to expand into other avenues of business, including marketing and sales tactics. One of the most important characteristics of Six Sigma is the emphasis on quality and improving relations with customers by meeting their demands and needs directly. Pinpointing needs while reducing wastes can be a beneficial tactic that even marketing departments and industries can benefit from, gaining the attention and loyalty of clients by re-examining customer retention practices.

Customer Loyalty: Using Six Sigma To Improve Customer Retention

Marketers spend countless percentages of company budgets seeking new customers and clients, highlighting the value of attained consumers and the imperative task of retaining them. Although companies and corporations may gain the stewardship of the audiences they seek, retaining those customers can be as vital as ever gaining their business in the first place. When applied to marketing concepts and departments, Six Sigma principles can:

  • Improve Marketing Efficiency
  • Distinguish Growth
  • Develop Proactive Responses For Improvement
  • Spark Modifications With Defined Measurements

Six Sigma Ideologies Applied To Marketing Principles and Efforts

One of the most productive aspects of Six Sigma is the customer centered focus, with relies heavily on improving and maintaining customer satisfaction. When applied to marketing, Six Sigma highlights the importance of identifying customer needs and desires when developing communication and effective messages. Deeply comprehending an audience can be vital to distinguishing their needs and, therefore, boosting company chances of meeting those needs and desires. Marketing should be focused on what consumers find value in and what provides their satisfaction.

In the Six Sigma implementation into the marketing industry the diverse needs of departments are resolved by focusing on the input and suggestions of the consumers, gaining inspiration from customer needs rather than simply trying to provoke a desire within them. Marketing efforts based on Six Sigma become reliant on the needs and desires of consumers and the input provided by audiences becomes a vital necessity for marketing efforts. Rather than focusing on the end result of attaining consumers, marketing efforts become increasingly focused on customer need. Gaining new customers while retaining previous buyers can be obtained by focusing on the feedback received and the direct deficiencies expressed.

Improvement is a principle touted within the Six Sigma principles, constantly challenging companies to benefit from the feedback of consumers by advancing efforts suggested by them. Consumers are constantly expressing needs, desires and even negative aspects of their experiences. Shifting focus from simply attaining new customers to meeting their changing needs can reduce waste and create definitive loyalty among users and audience members alike.

Business Management Training Doesn't Mean A Four Year Degree

There are many ways to become a manager within a company. You may be recruited for the purpose of managing and if so you were probably hired with a four year degree in business management or an MBA but a degree doesn’t always mean an effective manager and many companies have discovered over time that hiring from within usually produces better results for the company as a whole.

business management When you hire an individual with a degree, they come in as someone who knows better very simply because they hold a piece of paper which doesn’t hold too much weight with established employees within the company. Let’s face it no one wants to dedicate 15 or 20 years to working for an employer, just to find out that someone with a fresh face and a piece of paper now out ranks them. This may be a great way to breed animosity but doesn’t do much good for the person in charge or the morale of the other employees.

Managers that are hired from within from the lower rankings of the company not only have more respect from their co-workers as being hard working and individuals of integrity but they also have a much better knowledge of the company itself and the inner workings of it. They know that they have what it takes to get the job done and they know the strengths and weaknesses the lie within the company and the staff. They truly understand the inner workings.

Of course, hiring from within doesn’t always go smoothly and even this method of hiring can sometimes take a few months to get running smoothly. Even though this new manager may have been a valued employee with the company for many years the other employees will scrutinize them in their new position and it could take this new manager a few months to begin to really command the type of respect and authority needed in a management position.

Those who are hired from within usually work out better for the company that they work for very simply because they are a part of the company and feel an attachment to it and their fellow employees. This arrangement is one that works well and when the right employee is chosen for the job the company can send them for many different types of outside training and help them work on enhancing the skills that they have and gaining the additional training that they need to be a more effective manager.

Having a four year business degree is great but with so many different hands on and online training programs out there it is simply not a necessity if business management is where you are heading. There is literally no reason to look outside the company when you can hire those who are working well for your company, provide them with the training they need, and have them in management positions in no time flat.

DFSS six sigma certification

Design For Six Sigma (DFSS) is the process by which six sigma companies create new products and improve existing ones that are free of any defects. The customers’ input is of utmost importance, and the company has the goal of meeting the customers’ expectations at 4.5 sigma or more. Emphasis at this point is on the design of products that meet the customers’ needs to a high degree.

six sigma People can become certified in DFSS in all different types of businesses. Companies that create products for industrial uses such as tractors and companies that create products for use in the household such as mops benefit from the use of DFSS principles. Everyone who works at the company in any area of the business also has the potential to gain from DFSS certification, and those programs that cater to all different types of industries are the best programs to consider attending.

Within a DFSS certification program, managers will learn what it takes to put their DFSS plans in motion when they are creating new products. They also learn how to maintain the good ideas that have been implemented at the beginning of the process, and they learn how to keep everyone who is working under them on track with the project. They learn how to recognize when a project would be a good candidate for DFSS treatment. They also learn what software exists to help them create these new projects and how to use it.

DFSS uses the DMADV methodology which stands for Define, Measure, Analyze, Design and Verify. Those who embark on training in DFSS learn what these terms mean and how to use these principles in their businesses to create or improve production.

DFSS training can be done within a classroom setting, but it can also be done within the company with a consultant. DFSS certification schools separate their programs by the type of business that their students are in. For example, DFSS training for industrial companies is broken down further into certification training programs for Master Black Belts, Black Belts, Green Belts, Champions and Executives. People can also receive supplemental training for Black Belts and the voice of the customer. They also have the choice of becoming trained in Lean Product Development.

DFSS training certificate programs are many, and every type of company that needs to have their employees learn how to become part of the Six Sigma program will be able to find the most appropriate program fo

The Evolution Of Quality At Motorola

A company known as Motorola was having a hard time during the 1980s. The 1982 recession could have finished them off, and the threat of another recession hung over their heads like the Sword of Damocles. Today, Motorola is one of the most recognized cell phone brands in the world with global market share and consistent profitability. Not many people know that Motorola left another legacy besides cell phones. Professionals, business executives, technical geeks and policy wonks are grateful to Motorola for a quantitatively-based quality management system called Six Sigma.

Motorola was suffering from poor quality products, which threatened, not just profitability, but the existence of the company itself. Their cell phones had many errors that resulted in low-to-nonexistent customer satisfaction. The chief executive Robert Gavin and engineer Bill Smith decided to change this. They wanted a product that was completely error-free 99.9997 percent of the time. This effort led to the formulation of Six Sigma. At the time, this was a revolutionary approach to business.

Six Sigma focuses on reducing the number of defects present in a given product. A defect is any aspect of a product that fails to meet customer requirements or expectations in some way. Defects are given meaning within the context of opportunities. An opportunity is the total number of chances for a defect to occur during the production process. Six Sigma aims for only 3.4 defects per million opportunities. This was almost an unheard-of quality level. That commitment to such high-quality products resulted in Motorola's cell phones dramatically improving over the course of just two years, from 1986 to 1988.

The cell phones improved so much that Motorola won national recognition in 1988 for their quality improvements. Today, Six Sigma is still helping Motorola achieve their high quality levels. The name "Six Sigma" derives from the Greek letter sigma, which is used in statistics to measure standard deviations from the mean. Six Sigma is the highest level of quality for a product with the lowest number of deviations.

The true advantage of Six Sigma is its ability to coexist with right-brain, creative productivity methods. This has allowed a fusion and synthesis of quantitative and holistic ways of thinking that still serves Motorola today. This culture has resulted in a focus on constant dissatisfaction with current productivity and quality. The result is a drive towards greater quality and even more efficient productivity.

What's Involved in Achieving a Six Sigma Certification

Employees interested or required to go for a Six Sigma certification may wonder what it is they need to do in order to achieve this accomplishment. What exactly is Six Sigma and what are the requirements for someone to acquire a certification within it?

six sigma certification Six Sigma is a business management strategy that focuses on improving processes and solving quality-related problems by finding ways to minimize defects in a good or service. The main Six Sigma's purpose is that of the quality of the final product that is being produced, the aftermath of negative feedback from test audiences or consumers, in which to address these issues.

The reasons that someone goes for the certification in Six Sigma is two fold - either they are required to by their employers for a project or they have an interest in becoming certified, whether that be just to have the knowledge or one day consult or teach Six Sigma itself. There are several levels of Six Sigma - yellow belts, green belts, and black belts.

Yellow belts are the first step towards the higher levels of certification, this being the entry level for beginners for the methodology itself. These individuals have some minor background or knowledge of Six Sigma and are looking to move on to that of green belts. Yellow belts don't lead any project within Six Sigma on their own, but they might be asked to be in charge of smaller projects to prove their knowledge and skills.

At this level, yellow belts learn how to implement the Six Sigma methodologies, learning as they go through projects. After the completion of the required courses, depending on the program and school, yellow belts are expected to continue on to that of green belts, who usually mentor yellow belts, helping them learn all and experience what they were taught when they were the lower belts.

Green belts help to deploy Six Sigma projects, as well as begin leading their own, showing their knowledge of the Six Sigma training. The knowledge that a green belt holds helps him to continue, if they so chose, to that of a black belt. Black belts in Six Sigma have risen to the ability of leadership and team dynamics, as well as understanding the needs of the company's customers, and leading larger projects that are assigned. It is generally recommended that black belts go to be masters of Six Sigma.

Certification within Six Sigma can be an essential tool for any employee, where they be interested in learning about the methodologies or required in order to help on a company's project.

Looking at the evolution of this concept requires nothing more than looking at the creator of Six Sigma, Bill Smith.

Bill Smith father of Six Sigma Bill Smith was an employee at Motorola when he introduced this concept to the higher ups within that company, showing them how they can use statistical analysis to improve their overall business strategies. It took several years for Smith to show Motorola the benefits of Six Sigma strategies but after bringing this company on board to accept the Six Sigma Principles, Bill Smith then continued his mission of taking his Six Sigma Program to educators and business leaders.

His efforts did not only produce excellent results for Motorola but won them much recognition and many awards in the corporate world. The concept was simple; it required reduction of defects to produce an improvement in company profits. And it worked giving rise to Motorola receiving the Baldrige Award in 1988. Five years later Bill Smith died of a heart attack while at work but his Six Sigma vision still continues on today through his daughter, Marjorie Hook.

Winning the Baldrige Award and was a major accomplishment both for Motorola and for Smith as this really brought his work into the public eye and left more businesses wondering about this Six Sigma Program and how they could put it to work for them. This is the biggest factor that created the shift in thinking that made Six Sigma the widely known and acknowledged program that it is today.

Using his incredible knowledge, planning skills and his home computer Smith was analytical to a fault but the development of Six Sigma will remain a gift that this incredible person gave to the world. Using his incredible skills to create such a comprehensive business management program will always be the thing that Bill Smith will be most well known for and will remain his most valuable lifetime accomplishment.
